The brief

A professional association’s annual congress attracted good delegate numbers but had run at a deficit for three consecutive years. Sponsorship was sold informally, exhibition space was under-priced and the programme was consistently finalised too late for the print and floorplan deadlines.

What was going wrong

  • Sponsorship sold without a defined inventory or delivery record
  • Exhibition floor priced below comparable congresses
  • Programme decisions arriving after the floorplan deadline
  • A volunteer committee absorbing operational work

What we did

Four changes that mattered.

01

Defined the inventory

Sponsorship packaged into a priced inventory with deliverables listed, sold against a plan and tracked item by item through delivery.

02

Repriced the floor

Exhibition space benchmarked against comparable congresses and repriced by position, with a stand allocation process that rewarded early commitment.

03

Protected the critical path

Abstract and committee milestones built so that print, floorplan and room deadlines survived a two-week slip, with the committee told early where they would not.

04

Took the operations off the volunteers

Registration, exhibitor services, delegate operations and supplier management moved to one team, leaving the committee with the programme.

Outcome

What happened

01A surplus returned for the first time in four yearsResult
02Exhibition sold out six weeks before the congressResult
03Every sponsor deliverable evidenced at close-outResult
04Committee workload reduced to programme decisionsResult

Carry-forward

What we took into the next one

Undefined sponsorship inventory is the most common association revenue leak

The critical path must absorb volunteer timelines by design

Evidencing sponsor delivery is what makes renewals straightforward
